本研究的目的是在探討安防產業的S公司可以獲利的商業模式,並針對幾個關鍵問題逐一探討,安防產業目前的問題、分析環境現況、掌握安防市場情勢、瞭解客戶需求、檢視競爭優勢問題以及創新的商業模式研究,利用分析工具模型,總體環境分析、產業競爭分析、顧客需求分析、公司機會威脅優勢劣勢分析、商業模式進行分析與研究。
首先是以次級研究蒐集整理,關於政治、經濟、社會、科技等相關訊息,政治方面,美國NDAA法規與政府推動AI發展,是對台灣安防產業是有利的機會。經濟方面,市場調查均看好安防市場與IVA新興市場,Market Research 2020 05預估到2027年,視頻監控市場規模預計將達到1448.5億美元。Research and Markets 2020 06預估到2025年將達到117億美元。社會方面,全球老人化,人工智能增加效率取代人力,都是加速IVA智能影像分析市場成長的因素。科技方面,隨著影像辨識技術快速成長,人流資訊、臉部辨識、車牌辨識、行為分析、熱點分析…等應用越來越普及化。
在產業分析方面,分析五個面向,門檻變低潛在進入者之威脅高。供應商規模大強勢很難議價。現有產業競爭者多競爭激烈。通路型買方的選擇性高,忠誠度低,議價力高。高端差異化的替代品威脅比較低。結論是安防產業競爭激烈,一般普銷通路S公司沒有優勢。
接著以初級研究以客戶訪談會議紀錄作客戶洞察分析,購買動機、購買需求、購買關鍵、購買障礙與決策過程。了解客戶真正的痛點是,看好IVA市場,需要有差異化競爭優勢產品線,但是Camera並非自己專業,也找不到能配合的廠家。廠家必須要有能力整合,找不到能配合的廠家,同時要台灣製造。同時分析供應商的痛點,要有開發能力的客戶才能賣晶片或軟體,客戶做出產品才能銷售晶片或授權營利。若客戶無能力設計AI攝影機或平台,供應商就沒有機會。
公司機會威脅優勢劣勢分析,利用內部優勢爭取外部機會在IVA市場爭取外部機會,以研發生產經驗、技術能力,提出IVA產品與解決方案,OEM / ODM方式服務客戶。整合IVA方案提供包含平台運算與邊緣運算方案搶占IVA智能安防市場。
而策略重點有三項,在於為客戶創造價值,追求最佳的效率與尋求最好的競爭位置。提供IVA差異化服務客戶,在別家找不到。讓客戶擁有屬於自己的IVA攝影機產品,解決客戶的問題,為客戶創造價值。IVA攝影機研發模組化設計,內部設計為共同模組。研發、採購、生產成本更具效率。提供客戶擁有屬於自己的IVA攝影機產品。與各個IVA供應廠家形成合作關係。公司本身置於供應鏈的關鍵位置。
創新的商業模式設計,依照客戶需求量身設計,以研發創新與服務創新建構商業模式,讓客戶滿足消費者需求,客戶可擁有自己的全面智能監控系統,有效率有智慧智能影像分析攝影機系統,而S公司也能在IVA新興安防市場上增加營收獲利,以解決本研究所探討的問題。
The purpose of this research is to explore the profitable business model of the S company in the security industry, and discuss several key issues one by one, the current problems of the security industry, analyze the current situation of the environment, grasp the security market situation, understand the needs of customers, and examine the competitive advantages. And research on innovative business models. Use analysis tool models, overall environment analysis, industry competition analysis, customer demand analysis, company opportunities threats advantages and disadvantages analysis, business model analysis and research.
The first is to collect and sort out information about politics, economy, society, technology and other related information through secondary research. Politically, the US NDAA regulations and the government's promotion of AI development are a favorable opportunity for Taiwan's security industry. In terms of economy, market research is optimistic about the security market and IVA emerging markets. Market Research 2020 05 estimates that by 2027, the video surveillance market is expected to reach US$144.85 billion. ResearchandMarkets 2020 06 estimates that it will reach $11.7 billion by 2025. In terms of society, the globalization of aging and artificial intelligence to increase efficiency to replace manpower are all factors that accelerate the growth of the IVA intelligent image analysis market. In terms of technology, with the rapid growth of image recognition technology, applications such as people flow information, face recognition, license plate recognition, behavior analysis, hot spot analysis... are becoming more and more popular.
In terms of industry analysis, analyzing five aspects, the threshold becomes lower and the threat of potential entrants is higher. The large-scale and strong suppliers are difficult to negotiate. The competition among existing industry competitors is fierce. Channel buyers have high selectivity, low loyalty and high bargaining power. The threat of high-end differentiated substitutes is relatively low. The conclusion is that the security industry is highly competitive. and S companies generally have no advantage in general sales channels.
Then use primary research and customer interview meeting records for customer insight analysis, purchase motivation, purchase demand, purchase key, purchase obstacles and decision-making process. Understanding the real pain point of customers is that they are optimistic about the IVA market and need differentiated competitive product lines, but Camera is not its own professional, and there is no manufacturer that can cooperate. Manufacturers must have the ability to integrate, and they cannot find a manufacturer that can cooperate, and they must be made in Taiwan. At the same time, analyze the supplier’s pain points. Only customers with development capabilities can sell chips or software, and customers can make products to sell chips or authorize profit. If the customer is unable to design an AI camera or platform, the supplier has no chance.
Company opportunities threaten advantages and disadvantages analysis, use internal advantages to fight for external opportunities in the IVA market to fight for external opportunities, use R&D and production experience, technical capabilities, propose IVA products and solutions, and serve customers in OEM / ODM. The integrated IVA solution provides platform computing and edge computing solutions to seize the IVA smart security market.
There are three key strategic points, which are to create value for customers, pursue the best efficiency and seek the best competitive position. Provide customers with differentiated services for IVA, which cannot be found elsewhere. Let customers have their own IVA camera products, solve customer problems, and create value for customers. The IVA camera develops a modular design, and the internal design is a common module. R&D, procurement, and production costs are more efficient. Provide customers with their own IVA camera products. Form cooperative relations with various IVA suppliers. The company itself is placed at a key position in the supply chain.
Innovative business model design, tailor-made according to customer needs, to build business models with R&D innovation and service innovation, so that customers can meet consumer needs, customers can have their own comprehensive intelligent monitoring system, efficient and intelligent intelligent image analysis camera system, And S Company can also increase profits in the emerging security market of IVA to solve the problems discussed in this research.
